Don't migrate everything

The first mistake in a platform migration is trying to move every record, every form, and every legacy setting. Most of it is dead weight. Audit first, migrate second.

The sequence

We run migrations in a strict order: map the data model, clean and deduplicate, rebuild the registration flow in the new platform, run both in parallel for one event, then cut over. Six weeks, not six months.

Protecting the attendee

The thing you can't afford to lose is attendee trust — a confirmation that stops arriving, or a login that breaks. We keep the old confirmation pipeline live through the first post-migration event so no attendee ever notices the switch.
